How to test whether a product is ready to source before contacting factories

1. Test market demand with concrete evidence
A buyer question to start with is: who will buy this product and why? Move past impressions and gather at least one measurable signal. Examples include search volume or ad test results, pre-orders, validated social engagement on comparable SKUs, or sales data from similar items in your catalog. A usable answer lists the signal, its numeric value, and the date it was collected.
If you cannot produce any measurable signal, treat the project as a market test, not a sourcing project. That means you should decide whether you will run low-cost validation (ads, landing pages, small pre-orders) before creating a factory-facing brief. Document the validation plan, the metric you will watch, and the threshold that will convert the test into a sourcing brief.
2. Lock down minimum viable specifications
Identify the nonnegotiable product attributes that affect manufacturing: dimensions, materials, weight, functional tolerances, appearance standards, and any user-facing performance metrics. For each attribute, write a measurable target or acceptable tolerance. Vague terms like premium or durable are insufficient unless tied to a quantifiable proxy such as material grade, thickness, or a failure rate under defined test conditions.
A usable specification answer names the attribute, the unit of measure, the target or tolerance, and how you will verify it (example: caliper measurement, pull test, colorimeter reading). If you can describe how a supplier will test or measure the attribute, the specification is ready to be included in a sourcing brief; otherwise it needs refinement.
3. Validate manufacturing feasibility and critical constraints
Ask which manufacturing processes the product requires and what constraints they introduce. List likely processes such as injection molding, metal stamping, sewing, or PCB assembly, and the critical constraints those processes impose, minimum radii, wall thickness, moldable features, or PCB layer counts. A usable answer names the process and at least one likely constraint with an explanation of why it matters.
If the product requires complex tooling, tight tolerances, or multi-step assembly, record whether marginal design changes could reduce complexity and cost. This is the stage to note any design-for-manufacture options and to flag topics that may require an engineer or prototype vendor for feasibility input before engaging factories.
4. Check cost targets and margin feasibility
Translate your target retail price or required margin into a target landed unit cost and a realistic supplier target price. Break costs into supplier unit price, tooling amortization per unit, packing, inbound freight, duties, and estimated return or warranty costs. A usable answer produces a target supplier price range and shows whether that range lines up with known benchmarks or comparable SKUs.
If the numbers do not align, document the gap and at least two levers that could close it: raising price, changing materials or design, consolidating parts, or accepting higher MOQ. This record helps you decide whether to pursue factory quotes as-is, iterate the design, or continue market testing to support a higher retail price.
5. Assess minimum order, lead time, and logistics constraints
Ask what minimum order quantity and lead time you will accept, and translate those into cash flow and inventory commitments. A usable answer states a maximum acceptable MOQ, a maximum acceptable lead time from order to arrival, and the acceptable variance in delivery dates. Include whether you require samples, whether samples must be produced on production tooling, and how many samples you need for validation.
Also document simple logistics questions: preferred incoterm, rough carton dimensions and weight assumptions, and whether the product triggers special handling or storage. If any logistic detail is unknown but material to decision-making, add a defined action: for example, request sea and air freight estimates or confirm whether the product requires temperature-controlled transit.
6. Create a one-page sourcing decision record
Combine the answers into a one-page brief that summarizes demand evidence, core specifications with tolerances, manufacturing process and constraints, target supplier price range, MOQ and lead time limits, and key risks or unknowns. This single document is the working record you use to decide whether to contact factories and what questions to ask them first.
Practically, keep the brief simple and decision-focused. If the brief shows all questions have usable answers or manageable unknowns, mark it go and send it to selected factories.
